Industrial Property Rental, BTS, or Own Construction? Decision Guide for CEOs in 2026

Industrial Property Rental, BTS, or Own Construction? Decision Guide for CEOs in 2026

The Hungarian industrial real estate market has entered a new era by 2026. The massive supply expansion of previous years and changes in the economic environment have collectively reshaped tenant and investor expectations. According to DLA Piper's latest real estate overview, the focus has shifted from signing new contracts to renewing existing ones and repositioning spaces. For a significant portion of respondents, the rate of lease renewals reached 61-80 percent, while a slight rent correction was also observed in the market.

In this altered environment, CEOs and logistics decision-makers face a classic yet increasingly complex dilemma: should they rent an existing industrial property, choose a custom Build-to-Suit (BTS) solution, or start their own greenfield investment? In our article, we review the characteristics of the 2026 market and help you make this strategic decision.

The New Rules of the 2026 Market: More Than Just Square Meters

As Rudolf Nemes, CEO of HelloParks, pointed out, a good logistics property today is no longer just square meters, but an adaptable operational environment. Following the domestic expansion of the automotive and battery industries, the emerging supplier networks are no longer looking for classic warehousing functions alone. The need for assembly, packaging, quality control, or temperature-controlled storage is becoming increasingly common.

This means that during the decision-making process, alongside location and rent, technical specifications, energy efficiency (ESG), and flexibility have become the most important criteria. Let's look at the three main directions!

1. Renting an Existing (Speculative) Industrial Property

Modern logistics parks built by developers in advance, without a specific tenant (speculative), continue to form the backbone of the market. In 2026, supply is abundant, especially in the Budapest agglomeration, but also in rural hubs.

Who is it recommended for?

  • Companies that need space quickly (even within 1-3 months).
  • SMEs and logistics service providers (3PL) whose contract portfolio changes in 3-5 year cycles.
  • Companies performing standard warehousing or light industrial activities without extreme technical requirements.

Advantages in 2026:

  • Immediate availability: Due to increased vacancy rates, tenants are in a better bargaining position.
  • Flexibility: Modern logistics parks (such as CTP or HelloParks facilities) provide complex services and allow for future expansion or reduction of space.
  • Predictable costs: No huge initial capital expenditure (CAPEX) is required; rent and operational expenses (OPEX) are easily calculable.

Disadvantages:

  • Compromises must be made regarding technical content (e.g., clear height, floor load, number of docks).
  • Over the long term (10+ years), rental costs may exceed the costs of an own investment.

2. Build-to-Suit (BTS) Lease: The Tailored Future

In a Build-to-Suit (BTS) arrangement, the real estate developer designs and builds the hall based on the tenant's exact technical and technological needs, which the tenant then leases for the long term (typically 7-15 years).

Who is it recommended for?

  • Large corporations, manufacturing companies, and firms handling specialized logistics (e.g., refrigerated goods, hazardous materials).
  • Those whose activities require unique architectural solutions (e.g., craned halls, extra floor load, special power requirements).

Advantages in 2026:

  • 100% customizability: The building perfectly serves corporate processes, maximizing efficiency.
  • Modern ESG solutions: According to CTP's experience, tenants now expect advanced Building Management Systems (BMS), excellent thermal insulation, and the integration of renewable energy (solar panels, heat pumps). In a BTS project, these elements can be built in from the ground up, drastically reducing utility costs.
  • Freeing up capital: The company does not have to tie up its own equity in real estate development; it can reinvest it into its core business (machinery, technology, workforce).

Disadvantages:

  • Time-consuming: It can take 12-24 months from design to handover.
  • Long-term commitment: Developers only undertake BTS projects with long-term, strict lease agreements (typically 10 years).

3. Own Greenfield Investment

The ownership mindset is traditionally strong in Hungary; many CEOs still see security in buying their own industrial plot and building their own hall.

Who is it recommended for?

  • Well-capitalized companies planning for decades in a specific location.
  • Specialized manufacturers where the technology and the building form an inseparable unit.

Advantages in 2026:

  • Total control: The company decides on every step of the development and does not depend on a landlord's future decisions.
  • Asset accumulation: The property enters the company's books, increases corporate value, and can later serve as collateral for loans.
  • No rent: After paying off the loan, using the building becomes significantly cheaper.

Disadvantages:

  • High risk and capital requirement: Land purchase, utility connection, design, and construction consume huge amounts of money. In 2026, building material and labor prices continue to keep development costs high.
  • Loss of focus: Managing a construction project draws serious management capacity away from the company's core business.
  • Inflexibility: If the company outgrows the building, or needs less space due to market changes, selling or expanding an owned property is a slow and cumbersome process.

ESG and Operations: The Tipping Point

Whichever path you choose, ESG (Environmental, Social, and Governance) aspects cannot be ignored in 2026. Modern logistics centers are no longer just storage locations. Experts at Ghibli also highlight that security, advanced infrastructure, and complex services (e.g., customs clearance) have become basic expectations.

Maintaining an outdated, poorly insulated own hall is now a competitive disadvantage. Tenants are increasingly examining how the rent and the service charge combined (Total Cost of Occupancy) shape up. A warehouse with a higher rent but a green certification (BREEAM, LEED), heat pumps, and solar panels can ultimately provide cheaper and more predictable operations than a cheaply rented but energy-wasting old building.

Summary: How to Decide?

  1. Choose to rent an existing warehouse if speed, flexibility, and capital preservation are the main priorities, and your activities fit into standard industrial spaces.
  2. Choose a BTS lease if you have special technological needs, plan for the long term, but would rather invest your capital in your core business instead of real estate development.
  3. Choose your own investment if you have the necessary capital, your technology is extremely integrated into the building, and you want to stabilize your site for decades.

Ready for the next step?
